The system
The headline number from this work was a production-time cut from two weeks to five days per character. That came out of the system, not the artistry: shared rig, shared UV layout family, locked texel density across pieces, consistent silhouette rules. New apparel, footwear and headwear could be added by any contributor without retopo gymnastics on the base.
